How Notion went to market

Notion rebuilt its product four times before its 2018 Product Hunt launch found traction. It then grew through free personal use, templates, and a user community, and turned personal users into team accounts, a strategy it calls B2C2B. Since 2025 it bundles AI into its business plans, sells agents on usage credits, and is building an enterprise sales team.

The motion at a glance · The B2C2B loop
  1. Individual starts free

A person uses Notion alone for notes and docs at no cost and with no content cap.[4]

  2. Copies a template

Templates give the blank canvas a ready structure that can be duplicated in one click.[13]

  3. Shares setups publicly

Users and creators show off templates and workspaces, which draws in new users.[25]

  4. Brings Notion to work

Personal users introduce Notion to their team at their employer.[24]

  5. Team trials, then pays

Colleagues join a collaborative workspace on a team trial before paying.[8]

  6. Company tier with AI

Larger accounts move to Business or Enterprise, where AI is bundled into the plan.[16]

01The phases

PrimarySupportingTried, then dropped

  1. 2013 to 2018

Lost years, then the Notion 2.0 launch

Notion was rebuilt four times before the self-serve Notion 2.0 launch on Product Hunt in 2018 showed traction. The CEO describes hiding the tool-building product inside a familiar use case, which he calls sugar-coated broccoli, and the first marketing hire names a Wall Street Journal story as the big break.

    • Product-led

The product was rebuilt four times in what the CEO calls the lost years. Signs of traction came only in 2018, with the self-serve Notion 2.0 launch on Product Hunt.[1],[25]

    • Brand narrative

Notion pitched itself through the computing pioneers' idea that software can augment human intellect, a story the CEO still uses to explain the company.[1]

  2. 2019 to 2021

Community, templates and a free personal plan

Notion made solo use free, built an ambassador programme and a template gallery, and let community members earn as consultants and template sellers. User communities abroad came first, and Korean and Japanese versions followed them.

    • Community

A 20-person ambassador programme started in 2019 with the most vocal users on social media, alongside in-person user events and the original template gallery. Communities abroad led localization: Korean users had written four textbooks before the 2020 Korean launch, and the 2021 Japanese launch came with local support and translated templates.[25],[13],[5],[6]

    • Product-led

In May 2020 Notion removed the content limit for personal users, who had paid $5 a month to add as much as they wanted, and made solo use free indefinitely.[4]

    • Viral loop

Anyone with a link could be given editing access, with a simpler signup for people arriving that way, and a Duplicate button let people copy a shared template straight into their own workspace.[4],[13]

    • Paid acquisition

Paid creator sponsorships, started in 2019 and measured by traffic to the Notion website, grew into a multi-channel influencer programme. This is sponsored creator content, not search or display ads.[25],[13]

    • Partner channel

Notion for Startups launched through VC and accelerator partners after nearly half of a recent Y Combinator class was found using Notion, and in 2021 opened to any startup.[10]

    • Education

Students and educators with a school email get paid-plan features free. No fetched source dates the launch; the 2022 pricing post shows the plan already existed.[8],[20]

  3. 2021 to 2024

B2C2B: personal users carry Notion into teams

The stated strategy became consumer use first, then work. Notion dropped the paid personal tier, gave the free plan a team trial, added certified consultants and a power-user community inside customer companies, and launched Notion AI as a paid add-on after testing per-response pricing.

    • Land and expand

The CEO calls the internal strategy B2C2B: people bring Notion to work, and half of B2B customers came from prior personal users. In December 2022 Notion added a Business tier between Plus and Enterprise, and in February 2023 Notion AI, which had drawn more than 2 million waitlist signups, became a $10 per member add-on on any plan.[24],[8],[25],[11],[9]

    • Product-led

The 2022 plan change kept individuals free forever and gave the free plan a fully collaborative workspace with a team trial, so colleagues could try it before paying.[8]

    • Partner channel

In March 2022 Notion opened certification to anyone and built a directory of Notion Consultants, many of whom first came up through the community. A separate community was set up for the most avid users inside customer companies.[7],[25],[21]

    • Owned events

A virtual annual conference, Block by Block, was in its second year in 2022. In 2024 Notion held its first in-person conference, Make with Notion, with over 1,000 guests.[7],[14]

    • Usage pricing

Notion AI was first planned as a charge per AI response up to a monthly cap, plus overages. Paying per query discouraged exploration, so weeks before general availability Notion switched to a flat monthly fee with no usage to track.[12],[9]

  4. 2025 to now

AI in the business plans, enterprise sales, agent credits

Notion folded AI into its Business and Enterprise plans at new prices, put agents on usage credits, and moved upmarket with solutions consultants, business development reps, and partner managers. By the end of 2025 more than half of ARR came from AI-enabled customers, with APAC named as the growth region.

    • Land and expand

In May 2025 the Business and Enterprise plans began including unlimited Notion AI, with enterprise search, research mode, and meeting notes, at new prices. Notion says more than 50% of ARR came from AI-enabled customers at the end of 2025, a share that more than doubled in a year.[16],[15],[3]

    • Sales-assist

The CEO says the founders once covered design, marketing, and closing deals themselves, and that moving upmarket meant learning to sell solutions rather than building blocks. The enterprise page routes to Request a demo.[24],[22]

    • Sales-led

The co-founder and COO said in September 2025 that Notion was likely to double its sales team the following year. The careers page lists solutions consultants by segment, country general managers, and forward deployed GTM engineers. Job listings show structure, not revenue mix.[26],[23]

    • Outbound

Business development representative roles are open in nine locations, including New York, Sydney, Seoul, Tokyo, and DACH. Job listings only.[23]

    • Usage pricing

Custom Agents launched in February 2026 on usage-based Notion credits sold on top of the seat price, which stayed the same with other AI features included. Paid credits went live in May 2026 at $10 per 1,000.[18],[19]

    • Owned events

Make with Notion became a regional series, with more than 50 guest speakers at the 2025 European showcase and Notion Ambassadors leading sessions.[17]

    • Partner channel

Regional partner managers are being hired, and certified consultants can be booked through Notion's consultant directory.[23],[21]

03Myth checks

  • “Notion grew with no marketing.”

    Not supported

Notion hired a first marketing lead early, paid creators from 2019 and tracked the traffic they sent, and ran an ambassador programme, user conferences, education programmes, and influencer marketing. By 2024 its CMO was writing about its go-to-market strategies. What is true is that much of the reach came from community members and organic sharing rather than ad spend.[25],[13],[12]

  • “Notion is a note-taking app.”

    Partly true

Notes and docs are the deliberate entry point, chosen because over a billion people use that use case, and most business customers start there. But the CEO describes notes as the sugar around a tool for building tools, revenue comes from team and company use, and since 2025 the business plans sell AI search, meeting notes, and agents.[24],[8],[15]

On the record

  • “We call our internal strategy called B2C2B. [...] Then they bring Notion to work. Half our B2B customers coming from prior personal users”

Ivan Zhao, Co-founder and CEO, Notion[24]

    00:57:03 to 00:57:24

  • “Our hope is that people who discover Notion’s value in its free offering will also introduce our product to their colleagues at work.”

    Akshay Kothari, Co-founder, Notion[8]

FAQ, "If there’s no more Personal Pro, how does Notion make money?"

  • “So at Notion it was templates or even people just creating their own workspaces and being really excited to show them off.”

What changes in the AI era, and what to do now

Analysis by Deepak Gupta. This is opinion built on the sourced record above, not part of it.[24],[18],[15],[3],[23],[17]

Still works

  • Bottom-up adoption from personal to team use, because it does not depend on search clicks: a person who uses Notion at home still carries it into work.
  • Community and creator content that shows a real workspace travels through social feeds and video, which AI answers summarise but do not replace (analysis).
  • Owned events, now a regional Make with Notion series, still build trust with enterprise buyers (analysis).

Breaks

  • Template discovery through search weakens when AI assistants can generate a starter workspace or answer setup questions directly (analysis).
  • Seat-only pricing, for agents that run autonomously, which is why Notion moved Custom Agents to credits.
  • Bundled AI raises the base price of the business tiers, which can slow the free-to-paid step that made B2C2B work (analysis).

What replaces it

  • AI built into the workspace and sold in the business tiers as the expansion lever, with more than half of ARR from AI-enabled customers.
  • Agents on usage credits for variable work, on top of an unchanged seat price.
  • A field organisation of solutions consultants and forward deployed engineers that sells solutions rather than building blocks.

A product-led workspace or collaboration company with a large free base, starting to see company email domains and wanting to move upmarket while adding AI

  1. Add a mid tier between team and enterprise that carries SSO and admin controls, and give the free plan a team trial.
  2. Launch a certification and a consultants directory so partners can implement for larger customers.
  3. Bundle core AI into the business tiers rather than selling a separate add-on, and meter only autonomous agents, with a visible credits dashboard and alerts.
  4. Hire solutions consultants by segment and country before scaling outbound, and package use cases as solutions.

You will know it works when: Share of new paid business accounts that contain prior free personal users, and the percentage of ARR from accounts using AI features.
