How HubSpot went to market
HubSpot named inbound marketing, used its own blog and free tools to bring in most new customers, and had an inside sales team close them, with marketing agencies as a second channel. It added a free CRM years later, moved toward the upper mid-market, and by 2025 had shifted demand away from search.

01The phases
PrimarySupportingTried, then dropped
2006 to 2014
Naming inbound, then selling it by phone
The founders named a new way to market, inbound, against the old outbound way, and sold software built around it. Content brought the leads; inside sales closed them.
- Category creation
The founders' letter in the IPO prospectus describes calling the traditional method outbound and the new way inbound: pulling people in with useful content. HubSpot's own biography of Brian Halligan credits him with coining inbound marketing.[1],[9]
- Inbound content
The blog, free tools, and search brought in over 40,000 new leads a month. Inbound sources generated about 93% of new customers in the second quarter of 2014. Website Grader, an early free tool, was built to bring in traffic, links, and leads.[1],[12]
- Sales-led
Inside sales reps in Cambridge and Dublin worked the inbound leads by phone, email, and web meetings. The filings name increased sales rep capacity as the main driver of customer growth.[1],[2]
- Partner channel
Marketing agencies used HubSpot and referred customers on commission. Agency partners and their referrals were about 42% of customers and 33% of revenue in the first half of 2014.[1]
- Owned events
The INBOUND conference had over 10,000 registered attendees in 2014, and its cost sat in sales and marketing as brand building.[1]
- Brand narrative
The founders presented inbound as a movement, not only a product, and published the HubSpot Culture Code, which they say was viewed over a million times.[1]
- Category creation
2014 to 2018
Free CRM and the first freemium products
HubSpot announced a free CRM in 2014 and opened it to anyone in 2015, while content and sales reps still did most of the work.
- Product-led
The free CRM was announced at INBOUND 2014 and made free to anyone in 2015, alongside free marketing products. In its fiscal 2016 10-K HubSpot said it was only starting to close business with little or no sales contact.[8],[3]
- Inbound content
Inbound sources still produced over 90% of new customers in 2016, with an average of over 100,000 new leads a month.[3]
- Sales-led
Sales rep capacity was still named as the main driver of customer growth.[3]
- Partner channel
More than 3,500 agencies partnered with HubSpot, and they and their referrals were about 49% of customers and 40% of revenue in 2016.[3]
- Product-led
2018 to 2022
Free to Enterprise on one platform
Enterprise tiers arrived in 2018, so a customer could start free and move up. Freemium became a named strategy and sales kept closing the larger deals.
- Land and expand
HubSpot described a platform that starts free and grows with the customer, from a team of two to 2,000. By 2021, growth in revenue per customer came mainly from Professional and Enterprise demand.[10],[4],[5]
- Product-led
By 2018 the freemium model was big enough to pull average revenue per customer down. By 2021 the filing said freemium products close new business with little or no sales contact, no longer only starting to.[4],[5]
- Sales-assist
Free users get value before converting to a paid product or engaging with sales, so reps work accounts that already use the platform.[5]
- Sales-led
The 2021 filing still names sales rep capacity, with Professional and Enterprise demand, as the driver of customer growth.[5]
- Partner channel
Renamed Solutions Partners, the channel was about 34% of customers and 44% of revenue in 2021, a share of revenue that kept rising.[5]
- Land and expand
2022 to now
Beyond search: owned media and answer engines
HubSpot saw its reliance on organic search as a risk in 2022 and moved demand to YouTube, newsletters, and podcasts. In 2026 it renamed INBOUND to UNBOUND.
- Inbound content
The CEO said in 2025 that blog traffic is 10% of leads and that SEO is no longer working as well, after a shift that began in 2022. Leads now come from 10 YouTube channels, acquired newsletters, social, and presence in AI answer engines.[7],[6]
- Category creation
HubSpot launched Loop Marketing as its playbook for the AI era and renamed INBOUND to UNBOUND, saying a name rooted in one internet-era method was not enough.[6],[11]
- Partner channel
Solutions Partners and their referrals were about 25% of customers but 49% of revenue in 2025, and co-selling with HubSpot's sales team grew 29% a year.[6],[7]
- Land and expand
Upmarket deals and seat upgrades drive revenue per customer: the CEO said 25% of Pro and Enterprise customers on the seats model had added core seats.[7],[6]
- Sales-assist
Free-to-Starter conversions rose after 2024 pricing changes lowered the entry price and removed seat minimums, with in-product recommendations closing business without reps.[7],[6]
- Sales-led
A worldwide direct sales team still works prospects by phone, email, and web meetings, now with AI engagement tools.[6]
- Owned events
INBOUND drew over 13,000 registered in-person attendees in 2025, and after fifteen years as the flagship event it became UNBOUND.[6],[11]
- Inbound content

03Myth checks
“HubSpot grew purely on inbound marketing, with no real sales team.”
Not supportedInbound produced the leads, about 93% of new customers in 2014. But every filing from the IPO to 2021 describes a direct sales team closing those leads and names sales rep capacity as the main driver of customer growth. The accurate version is inbound-fed inside sales.[1],[2],[3],[5]
“HubSpot went freemium in 2014 with its free CRM.”
Partly trueThe free CRM was announced in September 2014 but was a beta, made free to anyone in 2015. As late as 2016 HubSpot said it was only starting to close business without reps, and freemium visibly moved its metrics by 2018.[8],[3],[4]
“AI search broke HubSpot's inbound engine.”
Partly trueThe CEO said on the record that SEO is no longer working as well. She also said blog traffic was only 10% of leads after a shift that began in 2022, and paying customers still grew from 247,939 to 288,706 in 2025. The blog engine weakened, but the business no longer depended on it.[7],[6]
“Most of HubSpot's business comes through agencies.”
Partly truePartners and partner-referred customers were about 49% of 2025 revenue, just under half, but only 25% of customers, so partner customers skew larger. In 2014 the share was 33% of revenue.[6],[1]
04What other companies can take from it
Name the shift, then sell the tool that makes it easy.
Works when: Buyers already feel the old method failing, the new method can be taught through content, and the product is the easiest way to practise it. Strongest with small and mid-sized buyers who research on their own.
Backfires when: The new category is only a feature label, or a buying committee on a six-figure contract weighs analyst reports over blogs. It also fails when the name outlives the method, which is why HubSpot retired the INBOUND name in 2026.
Based on: Naming inbound, then selling it by phone, Category creation; Naming inbound, then selling it by phone, Inbound content
Inbound fills the funnel, but someone still has to close.
Works when: Contract value is high enough to pay for an inside rep, as HubSpot's roughly $8,700 a year was, and the product needs setup help.
Backfires when: Contracts are under about $1K a year, where reps cost more than they bring in, so content has to convert people to self-serve directly.

Pay the partners who already own the customer relationship.
Works when: The product needs implementation or ongoing services, and a services market already exists that can earn recurring revenue on top of it.
Backfires when: The product is fully self-serve with nothing to implement, so partners only take margin, or partner commissions compete with your own reps for the same deals.
Based on: Naming inbound, then selling it by phone, Partner channel; Beyond search: owned media and answer engines, Partner channel
Add a free tier after the paid engine works, not before.
Works when: You have demand, a paid upgrade path, and a free product that is a real system of record users come back to.
Backfires when: The free tier has no upgrade trigger, or a flood of low-value customers dilutes support and average revenue, as freemium did to HubSpot's revenue per customer in 2017 and 2018.

What changes in the AI era, and what to do now
Analysis by Deepak Gupta. This is opinion built on the sourced record above, not part of it.[7],[6]
Still works
- Owned media that reaches buyers away from search. HubSpot's YouTube and newsletter leads grew while blog traffic fell.
- The partner channel, now about half of revenue.
- Freemium with in-product upgrades, where free-to-Starter conversion is rising.
Breaks
- Blog SEO as the main lead source. HubSpot's CEO says SEO is no longer working as well as it did.
- Generic top-of-funnel posts. When an AI answer settles the question, the click never happens.
What replaces it
- Being cited inside AI answers. HubSpot says clicks from AI assistants convert better than organic search, a company claim.
- Owned subscriber channels, often bought rather than built: HubSpot acquired The Hustle in 2021 and Mindstream in 2024.
- Free AI tools as the new Website Grader. The 2025 10-K lists AI-powered tools among its lead sources.

If you are
A seed to Series B B2B SaaS company selling to small and mid-sized businesses at $1K to $15K a year, with a product people can try alone
- Ship one free tool that grades or diagnoses something your buyer cares about, with output specific enough for an AI answer to quote.
- Write fewer, data-backed pages that answer the exact questions buyers ask AI assistants, and track citations as well as rankings.
- Start one owned subscriber channel early, a newsletter or a YouTube channel, so search is never your only source.
- Put an inside rep on high-intent signups before you add a free tier.
You will know it works when: The share of new pipeline from channels other than search, and how often you are cited in AI answers for your top 20 buyer questions. No single channel should exceed about 30% of leads.

If you are
A growth-stage platform whose buyers usually hire outside help to implement it, such as CRM, marketing operations, or ERP add-ons
- Recruit services firms already doing the work, and pay a recurring commission on the subscriptions they bring.
- Certify partners and co-sell with your reps instead of competing with them.
- Track partner share of revenue and partner share of customers separately, since the gap shows whether partners bring larger accounts.
You will know it works when: Partner-sourced and partner-influenced share of revenue, and average revenue per partner customer compared with direct customers.
