How has the sales and revenue team changed across five eras?
Era 1 · On-prem
Before 2005
0.1Sales was territory reps with Rolodexes, phones, and later on-prem CRM that management used for forecasts and reps avoided. Inside sales made cold calls from lists, and data entry was the price of a commission.
Era 2 · SaaS and cloud
2005 to 2020
0.8Cloud CRM, sales engagement sequences, and data enrichment created the modern pipeline machine: SDRs booking meetings, AEs closing, CSMs renewing, and RevOps running the systems. Volume went up and reply rates went down as every inbox filled with sequences.
Era 3 · AI-assisted
2020 to 2024
1.6Lead scoring, call recording with transcripts, and AI email drafts arrived. Reps got coaching and suggestions, but still did the research, wrote the message, and updated the opportunity. I covered the early version of this in how AI is changing SaaS sales teams.
Era 4 · Agentic
2024 onward
2.4AI SDR agents now research accounts, write personalized outreach, handle replies, and book meetings, while CRM agents log calls and update fields without the rep. Results are mixed: more volume can mean worse positioning, which is the point of the cold email inbox audit. The handoff to support is changing too, as I describe in the sales to support handoff.
Era 5 · Next 5 years
2026 to 2031
3.3My bet: the SDR role mostly becomes agent supervision and targeting strategy, the CRM becomes a system that maintains itself, and AEs spend more time with fewer, better-qualified buyers. Buyers will send their own agents to research and shortlist vendors, so sales teams will sell to machines first.
